My moment came on a Thursday at 4:58 p.m. A release was late, tempers were hot, and I had to tell a brilliant, exhausted engineer that we were changing course, again.

 Iโ€™d read all the books. I had the frameworks highlighted. None of it steadied my voice. I rushed. I defended. I watched trust leak out of the room and thought, โ€œI know better than this.โ€On the train home, forehead against the window, I promised myself I wouldnโ€™t keep learning the hardest lessons on other peopleโ€™s time.

 Another moment: a Tuesday morning when a teammate told me Iโ€™d let them down. I could feel the script forming, the tidy apology, the pivot to action items, but something in me said, โ€œSlow down. Hear what theyโ€™re actually saying.โ€ When I listened, really listened I heard disappointment, not defiance. Fear, not laziness. That conversation didnโ€™t need the perfect line, it needed me present enough to notice what was under the words.

  As founders and managers, we kept seeing the same pattern: we werenโ€™t missing knowledge, we were missing practice.

  Not practice to say the โ€œright thing at the right time,โ€ but practice to become more attuned, to whatโ€™s happening inside us, to whatโ€™s happening between us.

  Practice to step into someone elseโ€™s shoes and feel the ground there.

  Practice to hear the other voice in the room and our own with more honesty.

  Practice to handle the moment when we were stressed, flooded, or tired, and still choose clarity instead of reactivity.

  So we started small. Five-minute reps before a tough 1:1. A whispered opening line in the hallway. A reset phrase scribbled on a sticky note: โ€œWhat am I missing?โ€

  We treated leadership like a craft, something you work on in the margins so it holds when the spotlightโ€™s on.

  And the wild thing is, it worked. We got steadier. Pauses got a little longer. Defensiveness loosened its grip. The same conversations that used to spiral started to move.
